softening hard leather

A few months ago I found a full red and black interior from another 2006 LSJ in a junkyard and swapped it into my Cobalt. The only problem is the leather on the red and black seats is very stiff and almost shrunken looking in areas. You can see it a little on the passenger side black section. I tried conditioning it and even Bag Balm-ing it but I can't get it as soft as the leather from my original interior. I don't really know what to do from here. Anyone have input?

You're going to have to rehydrate the leather, which will take some time and repeated applications of product. I'm personally a fan of Adams Polishes Leather Conditioner after using the leather cleaner.

I've been using Meguiar's leather balm on mine hoping to soften mine a bit. I'm only on application #2 so I can't say if it's working.
